See Which SEO Clients Make Money: What Reddit Agency Owners Track
You see which SEO clients make money by putting each client's fee next to the hours and costs it takes to serve them. Agency owners on Reddit say the fee alone hides the problem, since two clients paying the same price can cost very different amounts. Here's what owners on Reddit track, plus what agency client profitability software needs to do.

How We Read Reddit
We read agency owner threads on r/agency and r/PPC from November 2024 to October 2026. We skipped any post from a vendor trying to sell something, since those don't tell you what owners really think. Lumea Direct wrote this page, and since Lumea is new, you won't see it named in these threads yet. We built it to fix the problems these owners keep bringing up, and every thread is linked at the bottom.
What Do Agency Owners on Reddit Track to See Which Clients Make Money?
They track team time by client, and they do it to see cost, not to send hourly bills. In an r/agency thread about billing, owners said a retainer can look healthy while staff hours quietly eat it up.
Owners in the same thread named Clockify, Toggl and Harvest for logging time, and they still charge a flat monthly retainer. In another r/agency thread, owners said the goal is to spot an underpriced client early, while the price can still change.
Why Can't You See Client Profit in Your Bank Account?
Your bank account shows who paid you, but it doesn't show what each client cost to serve. A client paying $1,700 a month looks the same on your statement whether it takes 6 hours or 40.
At 40 hours, a $1,700 client earns $42 an hour, but at 6 hours the same fee earns $283 an hour. Your busiest client can feel like your best one, and the hours are the only way to know for sure.
Example numbers, not a real client.
How Do You Work Out What a Client Costs?
You add the client's own costs to the cost of your team's time, then take both out of the fee. Here's a full example with a client paying $2,000 a month, using example numbers rather than a real client.
- Client costs: a writer charges $400 for the month's posts and link building costs $250, so client costs come to $650.
- Team time: your SEO lead earns $52,000 a year, which works out to $25 an hour across 2,080 hours, and she spends 10 hours on the client.
- More team time: your VA earns $15 an hour and spends 8 hours, so team time comes to 18 hours and $370.
- What's left: $2,000 minus $650 minus $370 leaves $980 before rent, tools and your own pay.
- Dollars per hour: $2,000 divided by 18 hours is $111 an hour.
Dollars per hour is the number to sort by, since the clients at the bottom of the list are the ones who need a closer look. Run the same five steps for every client each month, and the list stays current as hours change.
Before rent, tools and your own pay.
$52,000 a year divided by 2,080 hours is $25 an hour.
Why Do the Hours Have to Be Right?
Every number above falls apart if the hours are guesses. Staff on r/PPC said filling out timesheets feels like a chore, so people guess at their hours at the end of the week. A guessed hour lands on whichever client comes to mind first.
The fix is making time logging fast, so your team does it while they work instead of on Friday afternoon. Our agency time tracking page shows how Lumea keeps each hour on the right client.
What Should Client Profitability Software Do?
Good client profitability software should take the math above off your plate and run it every month without a spreadsheet. Here's what to look for when you compare tools, Lumea included.
- Put a client and a pay rate on every hour your team logs.
- Count salaried time at the yearly salary divided by 2,080 hours.
- Add each client's own costs, like writers and link building.
- Show every client's fee, hours, team cost and what's left on one screen.
- Sort clients worst first so problems sit at the top.
- Warn you when a client's hours start drifting up.
A time tracker covers the first item, and a spreadsheet handles the rest if someone rebuilds it every month. The test is whether one tool gives you all six without the rebuild.
How Does Lumea Direct Show Which SEO Clients Make Money?
Lumea Direct puts the fee, the hours and the costs for every client in one place, and it updates as your team works. Here's how two clients paying the same price compare in our Northline Digital demo agency.
| Client | Monthly retainer | Team hours | Team cost | Left after team cost | Per hour |
|---|---|---|---|---|---|
| Bayside Chiropractic | $1,200 | 30.8 | $679 | $521 | $39 |
| Miller Physical Therapy | $1,200 | 7 | $173 | $1,027 | $171 |
These numbers are example data from the Northline Digital demo agency. Both clients pay $1,200 a month, but Bayside takes more than four times the hours. When you sort worst first, Lumea puts Bayside near the top.

Every hour has a client and a rate
Each hour your team logs carries a client, a type of work and the pay rate for the day. Salaried time counts at the yearly salary divided by 2,080 hours. Once a time entry closes, its rate locks, so a raise never changes last month's numbers.

One screen for every client
Open Reports, then the Team tab, and you'll see each client's fee, hours, team cost, what's left and dollars per hour. Clients with a thin margin get a Low margin tag, so you don't have to hunt for them.

Alerts when hours drift
Lumea flags any client whose hours swing away from its 6-month average. A client who crept from 10 hours a month to 22 shows up while you still have time to fix it.
Example numbers, not a real client.
Net for the whole agency
The dashboard shows your Net for the month, which is your income minus client costs, team pay and agency expenses. The client numbers tell you who pays off, and Net tells you how the whole agency did.

What Should You Do With a Client Who Doesn't Pay Off?
Work through four steps in order, since the first three keep the client and only the last one doesn't. Bring the numbers to every conversation, because a client takes a price change better when they can see the hours behind it.
Most clients land somewhere in the first three steps. Our hub page on why agencies lose money on clients covers the full list of leaks owners describe on Reddit.
Four steps, in order
The first three keep the client.
- Fix the work by looking at where the hours go, since one task sometimes eats the whole month.
- Raise the price so the fee matches the hours the client really needs.
- Trim the scope to the work the fee pays for.
- Let the client go if the hours still don't fit after the change.
How Do You Start This Week?
Start with your three biggest clients and track every hour your team spends on them for 30 days. Write down each client's own costs, then run the math at month's end and start with the lowest dollars per hour.
One month of real hours will teach you more than a year of guessing.
The free trial gives you 14 days to set it up. Lumea Direct is SEO agency software built for small SEO agencies. It runs clients, team time, and content plans in one place and shows which clients make money.
Frequently Asked Questions
What is client profitability analysis for an agency?
Client profitability analysis compares what each client pays against the team time and costs it takes to serve them. It shows which clients pay off and which ones need a new price, a tighter scope or a harder conversation.
How do you count salaried staff time for a client?
Divide the yearly salary by 2,080 hours to get an hourly cost, then multiply by the hours spent on the client. A $52,000 salary works out to $25 an hour, so 10 hours on a client costs $250.
How often should you check client profitability?
Check it every month, since client hours tend to creep up slowly and nobody says a word. A monthly check catches the drift before it eats a whole quarter and gives you real numbers at renewal.
Does Lumea show full profit for each client?
Lumea shows what each client leaves after its own costs and your team's time. Rent, software and your own pay come out at the agency level, and those show up in the Net number on your dashboard.
