The familiar version

Your client asks what you did this month.
Can you answer in ten seconds?

You know the work happened. Some of it is in a spreadsheet. Some is in Drive. Someone on your team has the rest. You can get the answer. You just can't see it.

So you say you'll call him back, and you spend forty minutes assembling something you should have been able to open.

Then the harder question shows up. Not what happened with that client. Whether you can see what's happening with the agency.

Forty-five second test

How much do you actually know about your agency?

Four questions. Answer them without opening another tab.

What does each client still owe this month?

Not roughly. The actual open items, per client, right now.

Which client eats the most team hours for the least money?

The one you'd raise or rescope tomorrow if you could prove it.

Are you ahead or behind on delivery today?

You're 43% through the working month. Are you 43% through the work?

Is the agency doing better or worse than last month, and why?

Revenue, labor, delivery. Not a feeling. The actual direction.

The first one is about a client. The other three are about your business. If those answers live in different spreadsheets, apps and people's heads, you're running the agency without a scorecard.

Everyone teaches you how to rank. Nobody teaches you how to run it.

Ranking is learnable. You learned it. What kills agencies is everything wrapped around the ranking. Reporting. Delivery. Cash. Knowing at the end of the month whether you made money.

The courses are fine as far as they go. They just stop exactly where the business starts.

Someone asked a well known SEO teacher how to run the agency side.
He shared a spreadsheet template and said good luck.
The view I never had

This is what I couldn't see before Lumea.

I knew my clients. I knew what they paid. And I worked.

But I couldn't have told you in 45 seconds whether the agency was getting better or worse, where our labor was going, which clients were eating our capacity, or where delivery was slipping.

Now I can.

These are real numbers from my own agency, running in Lumea. Not a demo account and not a projection. Your screen fills up as you use it, which takes a couple of months before month over month means anything.

Why this exists

I made this mistake twice.

First time

I owned a real estate development company and built a lot of homes. I was winging it. No real systems. Spreadsheets then too, and an occasional look at QuickBooks I didn't really understand.

Then I went to work for a company doing over $100 million and watched how they ran it. Process and numbers, every day, as a matter of routine. Management could see what was happening and decide from information instead of instinct.

Had I understood that while running my own company, it would have turned out differently.

Second time

Years later I built an SEO agency and caught myself doing it again. Twenty clients, a small team, good work going out the door, and the information about my own business scattered across Google folders, Docs and Sheets.

There was nothing to buy that fixed it. Every CRM was built for somebody else's business. So I built this one, and Wailea Direct Marketing has run on it every day since.

Why I built it · 1:20
Ninety seconds, one take, no studio.
The same call, two months later

You don't say let me pull that up. You're already looking at it.

Everything he asked about is already on the screen in front of you.

  • Every deliverable this month, done or open, with links to the live pages
  • His Google numbers, with the history behind them
  • What he's paid and what shipped for it
  • A report generated and emailed before the call ends

Then you turn it around on him.

"You have twenty leads sitting in your Today page that nobody has called."

He called to hold you accountable. Now you're the only person in the conversation who can see what's actually happening, on both sides of it.

Watch the call · 1:40
Real client account, one take. Three questions answered and a report sent before the call ends.
Client visibility

Your client sees their own leads. You see whether they called them.

Website forms and lead magnet submissions land in your client's own Lumea login. They work a daily follow-up queue and mark each lead won or lost with a reason.

That's what turns a defensive call into a diagnosis. The leads are timestamped. The contact attempts either happened or they didn't.

Lumea isn't call tracking software. It tracks the leads your site captures and what your client did with them. It doesn't claim full attribution.

Where the numbers come from

The agency runs here. That's why the numbers mean something.

A dashboard you feed by hand goes stale in a week. These five jobs run in Lumea, so the numbers keep themselves current.

Stop losing deals to a forgotten follow-up.

Every prospect sits in a stage with a next step and a date. Mark one won and the client is created for you, already on the right service tier.

  • Drag prospects through your own stages
  • Import your current pipeline from CSV in one pass
  • Won prospects become clients with revenue attached
  • Lost deals keep a reason, so you can see the pattern

Hours that are already tied to a client.

Your team clocks in against the client they're working on. That one detail is what makes client economics possible later, and it's why the pay period closes itself.

  • Clock in and out, several sessions a day
  • Every session tagged to the client it was for
  • Pay periods with approval locking
  • Rate history, so a raise never rewrites last quarter
  • Recurring bonus rules per person, per client

Money, Team and Delivery. Owner only.

What clients pay against what the agency costs. How much the team worked and on what. What actually shipped against the working days you have left.

  • Money: revenue, client costs, team pay, agency expenses, net
  • Team: hours by person and by client, with the change that matters
  • Delivery: pace against working days, worst clients first
  • Numbers: your Google visibility figures per client, month over month
  • Your team never sees the money side

Client economics

The client paying you the most isn't the one making you the most.

This client pays $1,800 and took 31 team hours. This one pays $2,400 and took 14.5. Which would you rather have ten of?

Because your team clocks in against a client, Lumea can put the hours an account eats next to what that account pays. You've probably felt this for a year. Now you can point at it.

So when it's time to renew, raise a price, change scope or let an account go, you decide from a number instead of a feeling.

This is labor against revenue, not full accounting profit. Lumea knows what you pay your team and what a client pays you. It doesn't know your rent.

Delivery

Don't just track tasks. Know if you're on pace.

It's the 13th. You're 65% through the working month but only 42% through the client work. That's management information, not another checklist.

Pace is measured against working days, not calendar days. Nobody plans to work weekends, and counting them makes every month look worse than it is.

You find out on the 13th, while there's still time to move people around. Not on the 30th, when a client calls.

Import

Your pipeline CSV and the topical maps you already built

2

Organize

Clients, silos, clusters and the deliverables you owe each month

3

Run the month

Know exactly what's owed, what shipped, and what's late

Repeatable delivery

Your process should scale before your client list does.

Upload the topical map you already built. Silos and clusters stay intact. Push any row into that client's deliverables as real work with a real owner and a real date.

Marking a row complete stops meaning opening a second file.

  • Recurring monthly deliverables per client
  • Content plans organized by client, not by folder
  • One view of what's done, late or waiting
  • Re-import later without losing what already shipped

Switching

Don't move everything over. Move one client.

You've tried the big reorganization before and something always pulled you away. So don't do that. Load one client, import their map, and generate the report you wish you'd had on that call. Twenty minutes. If it isn't obvious by then, close the tab.

Included: the Agency Migration Kit

A 30 minute session where we import your pipeline, your clients, and your topical maps with you, and set up your first month of deliverables. You never start from an empty screen.

Your spreadsheets don't disappear and nothing is trapped. Export your data any time.

Questions

Before you start the trial.

I could probably build this in Notion. Why wouldn't I?

People have tried. A generic tool doesn't know what a topical map is, doesn't know that a client's hours divide into their retainer, and can't show your client their own leads. You'd spend a month building a worse version and then have to maintain it.

Isn't this just a dashboard?

A dashboard you feed by hand goes stale in a week. The numbers here are a byproduct of the work already happening in Lumea. Your team clocks in against a client, so hours by client are already there. You mark a deliverable done, so delivery pace is already there. Nothing gets typed in twice.

Does this replace Semrush or Ahrefs?

No. Those tools do the SEO work. Lumea runs the agency around it. Keep both.

I don't have time to move everything over.

Then don't. Load one client, import their topical map, and generate a report. That takes about twenty minutes and it's enough to know whether this works for you. The Migration Kit session handles the rest when you're ready.

How long before the numbers mean anything?

Delivery pace and hours by client work the first month. Month over month comparison needs two months of data, because that's how comparison works. I'm not going to pretend otherwise.

Does Lumea run my payroll?

No. Lumea tracks hours by client, holds each person's rate history, calculates bonuses, and locks the pay period when you approve it. Then you export the numbers and hand them to whoever runs payroll. Lumea never moves money and never files taxes.

Can I get my data back out?

Yes, any time. Your spreadsheets don't disappear and nothing is trapped here.

Do team members cost extra?

No. Every plan includes unlimited team members. You pay for clients, not seats.

What counts as a client?

An active account you bill. Prospects in the pipeline don't count against your plan, and neither do archived clients.

Can clients see my internal information?

No. Clients only see their own lead queue. They never see your revenue, your team hours, your pay rates, your other clients, or your deliverable plan.

What does the founding offer actually include?

All current core features and core product updates, for up to 8 active clients and unlimited team members, for as long as Lumea operates. Add-on modules sold separately later aren't included. Once 25 agencies claim it, the offer closes permanently.

What happens after 14 days?

Your card is charged for the plan you picked. Cancel before day 14 and you aren't billed at all.

Know what's happening. Know what needs your attention.

Load one client. Import their map. Generate the report you wish you'd had on that call. Then decide.
